My contacts are on the phone (HTC Hero) & none on my gmail account. The phone won't sync them with the server because they are 'phone', not 'google' contacts. But I can't find the option on the phone to change them. I can set up a new contact as a google contact, but can't change the existing ones. Any suggestions?

I'm having the same problem, but I think the easiest way to deal with it is to just load all your contacts to your phone, and once in a while export them back to google via computer to keep things up to date. Otherwise you can cut and paste changes on your phone. Personally I would just have google contacts on my phone except that sometimes I go out of data range, so I only have important numbers on my phone. I really wish they would figure out the sync from phone to google like my blackberry had.
all you actually needs to do is save all your (sim)contacts to an external file. I think you can select them all, then choose the option to send as a business card or something. Normally, your phone will save it as a .vcf file, which you can import in google mail.
